How to Train New Estimators Faster Without Slowing Down Your Best Estimator

A new estimator starts on Monday. By Wednesday, your senior estimator is no longer moving cleanly through intake files, repair plans, supplements, and customer calls because every file creates another question. That is the real cost of estimator training in a collision repair shop. The issue is not just learning speed. It is production drag.

Most collision repair shops train estimators through shadowing. The trainee follows the senior estimator, listens to customer conversations, watches supplement write-ups, and asks questions whenever they get stuck. It feels practical, but it creates a bad trade. The trainee learns in random order, and the senior estimator gets interrupted all day.

The fix is to move knowledge out of one person’s head. A collision repair shop should build simple training assets for intake photos, vehicle check-in notes, authorization collection, estimate review, supplement documentation, and customer update language. Then train in stages: intake and file setup first, estimate support next, and customer communication and supplement follow-up after that.

Just as important, stop letting coaching happen every five minutes. Give the trainee defined work, then use review windows in the morning, midday, and afternoon. That keeps the senior estimator in production mode longer and makes the feedback sharper. It also teaches the new estimator to think through the repair order before asking for help.

The trainee should own part of the process before they own the whole desk. Let them complete intake files, build first-pass documentation, prepare supplement photo sets, and draft customer updates for review. Track the same corrections when they repeat, turn those into checklists, and the next hire ramps faster too.

The fastest estimator training system is not built around a heroic teacher. It is built around a structure that protects production while judgment grows.
